​When people find out what I do for a living, the first question is almost always the same: “Wait — someone actually builds that stuff?”
Yes. Someone does. And for the last several decades, that someone has often been me.

I'm Jeff Kilbane, founder of JMK Sculpture in Los Angeles. My studio has built custom movie props, oversized product replicas, and character sculptures for commercials featuring brands like Target, Hasbro, Geico, Versace, Bud Light, Pop-Tarts, and Progressive. Today, I want to pull back the curtain and show you exactly how custom made movie props go from a director's rough sketch to a camera-ready piece on set. This is the real process, from a working professional sculptor — not a theory piece written by someone who has never held a rasp.

What Exactly Is a Custom Movie Prop?
Let's answer this directly, because it's the question people ask search engines the most:

A custom movie prop is a purpose-built physical object created specifically for a film, TV show, or commercial — designed to look perfect on camera while remaining lightweight, safe, and fast to produce. Unlike rented stock props, custom props are fabricated to exact specifications: the right scale, the right finish, and the right function for a specific shot.

Most large props today aren't made of wood, metal, or plaster. They're made of foam — specifically EPS (expanded polystyrene) and urethane foams — because foam is light enough to move between takes, safe enough for actors to work around, and fast enough to carve against brutal production deadlines.

That's why custom 3D foam props have become the backbone of commercial production work. A ten-foot product replica in fiberglass might take six weeks and a forklift. In foam, I can deliver it in days, and two grips can carry it across a soundstage.

The Prop-Making Process: Step by Step Every project is different, but after decades of sculpture fabrication, the workflow has settled into six reliable stages. Here's the honest version of how it happens.

Step 1: The Brief (Usually a Chaotic One) Props rarely arrive as tidy blueprints. They arrive as a phone call from an art director: “We need a six-foot Pop-Tart. It has to look bite-able. We shoot Thursday.”
My first job is translation — turning creative language into buildable specifications. What's the exact height? Does it need to support weight? Will an actor touch it? Indoor or outdoor shoot? These answers determine the foam density, the coating system, and the entire build strategy.

This stage is where experience earns its keep. A fabricator who has actually stood on set knows what a DP's lens will forgive and what it won't. Camera close-ups demand a very different surface quality than background pieces — and knowing that difference saves productions thousands of dollars.

Step 2: Design and the Sculpture Model Before any foam gets cut, we lock the design. Depending on the project, this happens one of two ways:

The traditional route — clay sculpting. For organic, figurative work — faces, characters, creatures — I still start with clay. A small maquette, or sculpture model, lets the director approve the pose, expression, and proportions before we commit to full scale. Clay sculpting remains the fastest way to explore form with your hands, and no software has fully replaced it.

The digital route — 3D modeling. For product replicas, logos, and hard-surface props, we build the piece digitally first. A custom 3D modeling service approach means the client can review the exact geometry on screen, request revisions instantly, and approve dimensions down to the millimeter. 3D sculpting software like ZBrush lets us do digitally what used to take weeks in clay — and once the file is approved, it drives the machines directly.

Most modern props blend both worlds: a clay maquette gets 3D-scanned, cleaned up digitally, and scaled to any size. That hybrid is where traditional craft meets modern 3D fabrication service capability.

Step 3: CNC Foam Machining — Where the Magic Gets Practical
Here's the part most people never see. Once the digital model is approved, it goes to the machine.

CNC foam machining uses a computer-controlled router to carve foam blocks into precise three-dimensional shapes. The machine reads the 3D file, converts it into toolpaths, and mills the form layer by layer — accurate to fractions of an inch, at any scale.

Why does this matter for props?

Speed. A CNC foam cutting service can rough out in hours what would take a hand-carver days.

Accuracy. When a brand's product replica needs to match the real packaging exactly, hand-carving guesswork isn't an option. CNC sculpting guarantees the geometry.

Scalability. Need the same character at three different sizes? The machine cuts all three from one file.

Step 5: Hardcoating and Surface Finishing
Raw foam is fragile. Press a thumbnail into EPS and you'll leave a permanent dent. So every finished prop gets armored.

We apply a hardcoat — typically a sprayed polyurea or urethane shell — that turns a soft custom foam sculpture into a durable object that survives transport, handling, and multiple shoot days. For outdoor shoots, the coating system also weatherproofs the piece; it's the same approach we use for foam statues destined for long-term display.

Then comes paint. Automotive-grade primers, base coats, custom color matching to brand Pantones, faux finishes that mimic bronze, stone, wood, or chrome. A well-finished styrofoam sculpture can pass for cast metal at three feet — I've watched crew members try to lift “concrete” statues with their knees braced, only to have the piece float up like a beach ball.

Step 6: Delivery, Installation, and Set Day
The final stage is logistics: crating, transport, and installation. Big pieces are engineered from the start to break down into sections with hidden hardware. On location, we handle rigging, assembly, and touch-ups — because a prop isn't finished until it's standing on its mark, lit, and approved by the director.

From design to installation, that full-service approach is what productions actually need. Nobody on a shoot day has time to figure out how a 12-foot sculpture bolts together.

Foam vs. Everything Else: Why Productions Choose It

The choice of material depends on the project's purpose, budget, and timeline.
EPS or urethane foam is a very lightweight material that can be produced quickly, often within a few days, making it an affordable choice for props, replicas, commercial sculptures, and set pieces.

Fiberglass offers a balance between strength and weight, although it typically takes several weeks to complete and comes at a higher cost. It is an excellent option for durable outdoor sculptures designed to withstand the elements.

Bronze or foundry casting is the heaviest, most time-intensive, and most expensive option, often requiring several months to complete. However, it is the preferred choice for permanent fine art installations because of its exceptional durability and timeless appearance.

Wood and steel builds provide a sturdy structural solution with a moderate production timeline and cost, making them ideal for structural set construction and large-scale custom projects.
 
For anything that needs to look massive but move easily — foam wins. That's true for custom movie props, trade show builds, custom event fabrication, retail displays, and themed environment creation projects alike. The same shop skills transfer directly: the giant cereal box we build for a commercial on Monday uses the identical process as the architectural foam cornice or the theme-park rockwork we build on Friday.

Real Lessons From Real Sets A few things decades of making of sculpture work has taught me — the kind of detail you only learn by doing it:

Directors change their minds. Build for it. We once resized a hero prop twice in one week before a Target commercial. Because the piece lived as a 3D file, re-milling at the new scale took a day, not a month. That flexibility is the hidden superpower of digital object construction.

Camera distance dictates budget. A prop seen at 30 feet needs a good silhouette. A prop in a close-up needs a flawless surface. An experienced fabricator prices these differently — and saves clients money by asking “how close does the camera get?” before quoting.

Safety is a spec, not an afterthought. Anything an actor interacts with gets engineered for it — rounded where it matters, secured where it matters, fire-rated where the studio requires it. This is standard practice in professional custom scenic fabrication, and it's non-negotiable.
Weight limits are real. Stage floors, rigging points, and truck decks all have limits. Foam's weight advantage isn't a nice-to-have; it's frequently the only reason a shot is possible.
